There are two AI conversations happening simultaneously in the market right now and they almost never intersect.

The first is the one at conferences and in the business press — transformative, existential, world-changing. The second is the one in operating rooms, sales floors, and weekly commercial reviews — pragmatic, incremental, occasionally frustrating, and when it works, quietly significant.

I live in the second conversation. Here are three patterns I've watched generate real, attributable commercial outcomes. No hype, no "AI will change everything." Just what actually worked and why.

Pattern 1: AI Inside the Sales Qualification Layer

A B2B services company — mid-market, complex solution, 60-90 day sales cycle — was burning rep time on discovery calls that consistently reached the same conclusion: not qualified. The problem wasn't the reps' ability to qualify. It was that qualification was happening too late, after significant investment, and the signal was buried in behavior patterns that were visible earlier in the funnel but not being read.

The intervention was unglamorous: an AI model trained on 18 months of won/lost data, surfacing qualification scores at the lead level before any rep conversation. The model looked at firmographic data, intent signals, behavioral patterns on digital content, and a handful of proprietary signals from the company's CRM.

The immediate reaction from the sales team was resistance. "This isn't how we qualify." "The model doesn't understand our customers."

They were partially right. The model was wrong on edge cases. It was also right on 78% of the calls the team ran on low-scored leads — those calls ended without a qualified opportunity, exactly as predicted.

After 90 days of running both processes in parallel and comparing results, the team had enough evidence to change their behavior. They started protecting discovery time for mid-to-high scored leads and running a lighter-touch process for the low scores.

The result: rep capacity effectively increased by about 30% without adding headcount. More importantly, pipeline quality improved because reps were spending real time on real opportunities rather than running discovery theater on leads that were never going to close.

Revenue impact was attributable and meaningful. The AI didn't replace the reps — it told them where to spend their irreplaceable time.

Pattern 2: Dynamic Pricing in a Low-Margin Services Business

This one is counterintuitive, which is why I include it.

A services company — recurring contract base, thin margins, high sensitivity to utilization rates — had a pricing problem. Prices were set annually, based on cost-plus logic, without meaningful visibility into demand patterns or competitive positioning in different microsegments.

The result was predictable: they were chronically underpriced on their highest-demand services in their highest-demand periods, and overpriced on commoditized services in competitive markets. Revenue was leaving on the table in one bucket and getting competed away in the other.

The AI component was a pricing model that processed utilization data, contract renewal timing, competitive win/loss data, and external market signals to generate pricing recommendations at the contract level — not category-level or annual pricing cycles.

The resistance here was from finance and the legacy sales team, both of whom had deep attachment to the existing pricing architecture. "Our customers will notice." "It creates inconsistency." "We don't know what competitors will do."

All legitimate concerns. All manageable.

The rollout was phased — new contracts first, then renewals, then expansions. The team built a governance layer so that pricing changes above a certain threshold required commercial leadership sign-off. The model was advisory, not autonomous.

Over 12 months, average contract value on new business increased. Margin on the same-tier services improved. The loss rate on renewals stayed flat, disproving the "customers will push back" concern. No customer terminated a relationship over pricing.

The key insight: the model didn't make pricing smarter by knowing more about pricing theory. It made pricing smarter by processing more information about individual customer and market context than any human pricing analyst could reasonably track.

Pattern 3: Customer Success at Scale Without Headcount Scale

A SaaS business was facing a common scaling problem: the customer success model that worked at $15M ARR — high-touch, relationship-driven, largely reactive — couldn't scale to $50M ARR without a CS headcount expansion that would have destroyed margin.

The traditional answer was to hire more CSMs and segment the customer base, moving smaller customers to a scaled/digital model. Logical. Also slow and expensive.

The alternative was to use AI to extend the capacity of the existing CS team — not to replace the human relationship, but to change when and why humans intervened.

The implementation involved a churn prediction model (built on product usage data, support ticket patterns, stakeholder engagement data, and contract history) that surfaced at-risk accounts before human judgment would catch them. Early signal, not late signal. The model was most valuable at the 60-90 day horizon, where there was still time to intervene meaningfully.

The CSMs then got a daily prioritized list: these accounts need a human this week. These don't.

What changed wasn't the quality of the customer relationships. What changed was where the team's time went. Instead of running quarterly check-ins on happy customers who didn't need them, the team was intervening early on accounts that were silently deteriorating.

Net revenue retention improved. More importantly, the team was protecting customers who would otherwise have churned without anyone noticing until the renewal conversation.

The headcount question went away because the productivity per CSM changed. Same team. Much better outcomes.

The Common Thread

Look at all three patterns. None of them replaced humans. None of them required a major technology transformation. None of them worked by deploying AI "broadly."

They worked because someone asked a specific commercial question — where is time being wasted, where is pricing leaving money on the table, where is churn being missed too late — and built the AI application around that specific question.

The companies that aren't seeing AI on their P&L are almost always trying to answer too-broad a question. "How do we use AI to transform our business?" is not a question AI can answer for you.

"Where specifically is our commercial process generating the worst outcomes, and can AI surface better signal there?" — that's a question with an answer.

Start there. The results are less impressive in a press release. They show up in the actual numbers.
